Where this comes from
I spent twenty years building the automation layer that ran the web-hosting industry: EUR 240M in ARR, a EUR 1.5B exit, fifteen acquisitions. In 2024 I started applying that playbook to AI, at European software companies.
The method behind this canvas came out of real engagements: at one EUR 100M+ European software company it meant eleven discovery sessions, thirty-six opportunities scored, and a working system in the first thirty days. When a frontier lab switched off two models mid-engagement, nothing had to be rebuilt. Both lessons, the scoring and the independence, are in these nine boxes.
The canvas is free because knowing where your AI value sits should not cost money. Executing on it is a different job, and that one we do for a living.
